V2 — The status badge is the control
- Click the status to change the status. The picker shows only the legal moves out of the current state, so the whole state machine — claim, fulfill, replacement, issue, release, reassign — lives in one place with no invalid options to mis-click.
- Buyer approval is visibly nested inside the replacement flow. The picker labels it "Replacement — step 1/2/3 of 3" and indents the sub-flow, making it obvious that approval can never happen outside a replacement.
- The Action column keeps one primary button (the same smart next-step as V1), so the happy path is still a single click without opening the picker.
- Tradeoff: actions are split across two surfaces (status picker vs. action button), and discoverability depends on knowing the badge is clickable — mitigated by the ▾ caret and hover ring, but still a small learning step.
